To implement an LLM content strategy, measure where you stand in AI answers, fix the basics on your key pages, publish focused pages for your most valuable buyer questions, then build outside mentions and review results. A 90-day plan split into three phases keeps the work manageable for a small team. Results vary by market and model, so treat the plan as a starting rhythm, not a promise.
Before you start: who and how much time
Name one owner, even if the work is shared. A realistic budget for a small business is a few hours per week, plus help from whoever knows the product best. Collect access to your website, analytics, Google Business Profile and any directory or review accounts.
Phase 1 (weeks 1–3): Baseline and quick fixes
Week 1: Build your prompt list
Write 20–30 questions buyers ask, grouped by stage: discovery (“what are good options for…”), comparison (“X vs Y”) and decision (“is X worth it?”). Ask your sales or support staff which questions they hear most.
Week 2: Record the baseline
Run the prompts in ChatGPT, Gemini, Claude, Perplexity and Copilot. Note who is mentioned, whether you appear and how you are described. Save the results with the date. This is what you will compare against.
Week 3: Fix the foundations
- Correct any wrong facts on your site and main profiles.
- Rewrite the openings of your home, pricing and main service pages so they state what you do, for whom and where.
- Check that robots.txt does not block the AI crawlers you want to allow.
Phase 2 (weeks 4–8): Create answer content
Weeks 4–5: Choose priority gaps
From the baseline, pick five to eight prompts close to a purchase where competitors appear and you do not. These are your first content targets.
Weeks 6–8: Publish focused pages
Create one page per target question. A fitness studio might publish “Reformer Pilates for beginners in Toulouse: what to expect”; a SaaS tool might publish “Time tracking for law firms”. Each page should answer the question in its first two sentences, include concrete details and link to related pages. Aim for one or two pages per week rather than rushing ten at once.
Phase 3 (weeks 9–12): Outside mentions and review
Weeks 9–10: Reach outside sources
- Contact two or three authors of comparison articles that AI tools cite in your category.
- Ask recent happy customers for honest reviews on the platform your buyers trust.
- Pitch one expert article or comment to a trade publication.
Week 11: Re-run your prompts
Repeat the baseline test in the same way. Compare mention rates and descriptions. Answers vary between runs, so look for patterns across many prompts rather than single wins or losses.
Week 12: Decide the next cycle
Keep what helped, drop what did not and choose the next set of prompts. The strategy behind these choices is explained in what a strong LLM content strategy looks like.
Common implementation pitfalls
- Publishing many thin pages instead of a few thorough ones.
- Skipping the baseline, which makes progress impossible to judge.
- Only working on your own site and ignoring reviews and outside coverage.
- Expecting changes within days. Assistants that rely on training data may take much longer.
