Why Competitors Appear in AI Answers and You Don't: A Gap Analysis
If AI assistants keep naming competitors instead of you, a structured gap analysis shows exactly which sources, pages and facts they have that you lack.

When AI assistants keep recommending a competitor, it is usually because that competitor is easier to find, better described, or confirmed by more sources for that specific question. A gap analysis compares you and them source by source, so you can see what is missing and close the gaps that matter most. You cannot remove a competitor from an answer, but you can give assistants better reasons to include you.
Step 1: Pick the questions where you lose
Choose five to ten questions where a competitor appears and you do not. Be specific. “Best CRM” is too broad. “CRM for a 10-person real estate agency” or “best kids’ dentist in Rennes” is the level where small and mid-size businesses can compete.
Step 2: Collect the evidence
For each question, ask the assistants your buyers use and save the answers. Note:
- Which competitors are named, and in what order.
- The words used to describe each one.
- Which sources are linked, if the assistant shows them (Perplexity, Google AI Overviews and Copilot usually do).
Ask more than once. Answers vary, and you are looking for patterns.
Step 3: Build a comparison table
Make a simple table with you and two or three competitors as columns. Rows could include:
- Do they have a page that directly answers this question?
- Are they listed on the sources the assistant cited?
- How many recent, genuine reviews do they have, and where?
- Have they been covered by trade press or local media?
- Are their prices, locations and services clearly stated?
- Is their business information consistent across listings?
Mark each row “they have it, we don’t”, “both”, or “we have it”. The first category is your gap list.
Step 4: Rank the gaps
Not every gap is equally important. Prioritise by two questions: How often does this source or factor appear in the answers? How hard is it for us to close? A missing page on your own site is quick to fix. Being absent from a key comparison site may need a profile and some reviews. Coverage in a major publication takes longer. Start with high-impact, low-effort gaps.
Step 5: Close the gaps with real substance
Examples of honest fixes:
- Publish the missing page, with specifics a competitor’s page lacks.
- Claim and complete profiles on the directories and review sites that were cited.
- Ask existing customers for reviews on the platforms where you are thin.
- Pitch a useful story or data point to a publication that covers your niche.
- Make your difference clear: if you specialise in a segment the competitor does not, say so plainly.
Step 6: Re-check and repeat
Run the same questions again after a few weeks and again after a few months. Look for movement in descriptions, citations and positions. Keep the table updated; competitors improve too. For a deeper look at how assistants weigh similar brands, read how AI chooses between similar brands, and if a competitor is shown in place of you for your own brand name, see when AI shows a competitor instead of you.
