How to Read AI Search Optimization Case Studies Critically
Case studies about AI visibility are everywhere. Here is how to judge whether one is credible and how to build an honest case study of your own.

A credible AI search optimization case study shows the starting point, the exact prompts tracked, what was changed, and how answers looked afterwards, with dates and screenshots or records. Many published case studies skip some of these and highlight one impressive result. Knowing what to look for helps you separate useful evidence from marketing.
Why Case Studies in This Field Are Tricky
AI answers are not fixed. The same question can produce different answers on different days, in different countries, or with different wording. A single screenshot showing a brand at the top of a ChatGPT answer proves very little on its own. Models are also updated regularly, which can change results regardless of anything a business did.
What a Credible Case Study Includes
- Baseline: how the brand appeared before work started, across several prompts and assistants.
- Prompt list: the actual questions tracked, not just “our target keywords”.
- Method: how often prompts were tested, in which assistants and locations.
- Actions: what was changed, such as new pages, listing fixes or press coverage.
- Timeline: when each action happened and when results were measured.
- Results across the set: for example, how many of 30 prompts mentioned the brand before and after.
- Limits: what did not work, and what else might explain the change.
Red Flags
- Only one prompt or one screenshot is shown.
- No dates are given.
- Big percentage claims with no explanation of how they were measured.
- Results attributed to “partnerships” with AI companies or “training data placement”.
- No mention of any setbacks.
- Anonymous clients with oddly specific results that cannot be checked.
A Worked Example of Weak vs Strong Evidence
Weak: “After working with us, Brand X became the top ChatGPT recommendation.” Strong: “Of 25 tracked prompts in English and Spanish, Brand X was mentioned in 4 in January and 11 in June, checked monthly in four assistants; two new comparison pages and three directory listings were added in March.” The second version lets you judge the claim yourself.
Questions to Ask a Provider About Their Case Studies
- Can I see the full prompt list and the raw answers?
- Were results checked in more than one assistant?
- How did you separate your impact from model updates or seasonal changes?
- Can I speak with the client?
How to Document Your Own Results
Your own records are often more useful than anyone else’s case study. A simple template:
- Prompt: “best yoga studio for beginners in Valencia”
- Assistants checked: ChatGPT, Gemini, Perplexity, Copilot
- Date: first Monday each month
- Result: mentioned / cited / absent, plus the description used
- Competitors named: list
- Sources shown: list
- Changes made this month: list
After six months you have an honest record of what moved and what did not. See how to measure AI visibility for more on metrics.
What Realistic Results Look Like
Realistic progress is usually uneven. A business might start appearing for a handful of niche prompts within a few months, see descriptions become more accurate after fixing listings, and still be absent from broad category prompts. That is normal. Be wary of any story where everything improved quickly and nothing went wrong.
A Note on Our Own Claims
